In this interview, Paul Lancaster talks to Laurie Stirling, an award-winning Business Ops Strategist who helps business owners transform their business to no longer depend solely on them. With over 20 years’ experience as an entrepreneur, business analyst, CFO & COO in the creative & technology industries, she empowers founders to step into their CEO role & scale efficiently, delegate confidently & take real time off without the business suffering.
During the conversation, Laurie (aka ‘The CEO Strategist’) explains how she helps business founders build companies that can run without their constant presence & breaks down the common pitfalls that keep entrepreneurs stuck, offers concrete strategies for sustainable growth and a successful exit.
The Biggest Barrier to Growth
Laurie explains that many solopreneurs, especially those who are the ‘talent’ of the business, eventually hit a growth ceiling. They are wearing too many hats (sales, marketing, delivery, finance) & have simply run out of time & capacity. The entrepreneur becomes the single point of failure.
- The Problem is the System: A core principle Laurie teaches is: “It’s not the person that’s the problem, it’s the system that’s the problem.”
- Identify Your Bottleneck: Growth requires identifying & addressing the biggest bottleneck in your business, whether it’s brand awareness, sales, contract generation, or delivery capacity.
5 Models for Scaling a Service Business
If your business is dependent on you, scaling often means exploring new business models beyond simply trading time for money. Laurie suggests 5 different ways to grow:
- Be the Talent, Delegate the Rest: Build a support team to handle everything except your core talent, allowing you to “just rock up & be the rock star of your business.”
- Teach the Teacher: Distil your years of experience & IP to train others, adopting a franchise or a ‘junior hire’ model.
- Agency Model: Hire other experienced professionals (another you). This is a valid but often expensive option that requires strong sales momentum.
- One-to-Many Model: Use technology to sell or deliver to multiple customers simultaneously, such as webinars, online courses or standing on stages.
- Increase Profile & Pricing: Become the recognised best in your industry. This increases demand, allowing you to raise prices & increase capacity without necessarily growing your team.
The Founder’s Evolving Role
To step out of the daily operations, the founder’s role must shift.
- The Captain, Not the Coal Shoveler: The founder must step into the ‘Visionary’ role (or the captain of the ship) who focuses on direction & spotting “icebergs.” If you are running below deck “shovelling coal” (doing all the delivery work), no one is guiding the business.
- Delegating Decisions, Not Just Tasks: A major bottleneck is the team constantly needing the founder to make decisions. When delegating a task, you must also pass on the decisions that come with it. This requires providing a framework, such as a decision tree or flowchart, so the team knows what the founder would do & feels safe to act without micromanagement.
Building for a Successful Exit
Laurie learned the hard way that a business dependent on its founder is not a valuable asset that can be easily sold on to others. Her “Step Back to Scale” methodology addresses this directly.
- The Scary Stat: 80-85% of businesses that go to market fail to sell, with the main reason being the dependency on the business owner.
- Investor Interest: Investors look for founders who are passionate but have a clear plan to exit the day-to-day operations, as they want to fund systems that can scale rapidly with or without the original founders.
Automation & AI
Laurie emphasises that not all technology is AI & founders should embrace tools to automate repetitive processes.
- Automation: Using software like Zapier to connect different apps (e.g. connecting a payment through Stripe to an automated thank you email) has been around for a long time & is the foundation for scaling.
- AI: While exciting, founders must be careful to protect the ‘magic sauce’ that makes their business special. AI can be a powerful support tool for things like creating minimum viable products (MVPs), finding ideal clients & answering questions.
